ICP Discovery Before Scale

After initial traction, resist the urge to optimize the funnel. Watch for natural clustering in your user base and find 10 people who love the product as-is before shaping messaging, positioning, or the product roadmap.

How it works

  1. 1After launch, do not immediately push acquisition - watch organic clustering to see which user types are self-selecting and retaining
  2. 2The question is not 'how can we make it better' but 'what specifically made you come back?' - retention drivers, not feature requests, define the ICP
  3. 3Look for unexpected segments: the users who love the product for reasons you did not anticipate are often the core ICP, not the ones you built it for
  4. 4Validate the ICP by asking: if this segment disappeared, would you rebuild the product to serve them specifically? If yes, that is your ICP
  5. 5Only after finding 10 true fans should you begin optimizing the funnel, copy, and positioning - premature optimization locks you into the wrong segment
  6. 6ICP discovery informs the persona and feature roadmap - if ADHD users are over-indexing, add structured prompting patterns; if affirmation users dominate, expand Slay Bestie behaviors

More frameworks for Finding & Validating Ideas

The Vitamin-to-Painkiller Pivot DiagnosticTest whether your product is a nice-to-have or a must-have before investing in scale. Vitamins require constant education and pushing; painkillers generate inbound demand because buyers already feel the pain. When you find the painkiller version of your product, the sales motion changes completely.IP-First Validation StackOphir's reframe of patent search from legal afterthought to day-zero product tool. Most founders talk to customers before checking IP — and those conversations happen before NDAs, which means they publicly disclose ideas they could have protected. Running a 10-minute SenseIP validation before any outreach costs almost nothing and returns competitive intelligence, prior art context, and guidance for making the idea more novel. The IP check is not a legal step. It is a product improvement step that happens to also protect you.The Perfect Use Case FilterFilip's test for which jobs robotics should touch first. The Government GapWhy invoice finance is huge everywhere except the US.Pre-MVP Concept ValidationBefore writing code, test the concept: a landing page, a waitlist, a single-function prototype, or direct customer questions. Confirm the problem is real and users want to interact with it the way you imagine before committing engineering resources. Most founders skip this step and build the wrong thing at full cost. Fake it until you make it is not a launch strategy — it is a validation strategy. The Third-Party Truth AuditHave a neutral outsider interview users, observe them using the product, and deliver a prioritized action list of bottlenecks blocking revenue. Founders cannot get honest feedback directly: customers soften criticism to protect the founder's feelings, and founders get defensive and hear what they can manage rather than what is being said. A third party removes both distortions and surfaces the real picture.
